How much new information can a student process?
Why explaining less sometimes leads to more learning.
I had a student, a girl of about twelve, who after three weeks of practice could play a chord transition perfectly. At home. Alone. But the moment I showed her a second chord, the first one fell away. She looked at me as if she had done something wrong. I looked back and thought: I did this to her.
That sounds dramatic, but I mean it precisely. I had given her too much too soon. Not because I was impatient, but because the new chord followed logically. It felt like the moment was right. For me. Not for her.
The strange thing about cognitive load is that you don’t see it coming. A student who is overloaded doesn’t look overloaded — they look like someone who doesn’t get it. Who doesn’t practice enough at home. Who might be less musical than you thought. When really something very simple is happening: working memory is full.
Working memory is where conscious learning takes place. It’s not very large. Somewhere between two and four new elements at a time, depending on how familiar someone is with the domain. A beginner learning finger placement, monitoring their wrist angle, and simultaneously trying to count the rhythm is already at their ceiling. And then you come along as a teacher with a comment about their posture.
New information that arrives when working memory is already full disappears. Not because the student wasn’t paying attention. But because there was literally no room left.
That’s the principle behind what researchers have called “cognitive load theory” for decades — but in teaching practice, it translates to one concrete question: how many new things am I asking of this student right now?
I’ve learned to calibrate my lessons by counting. Not out loud, but inwardly. How many separate instructions have I given in the last five minutes? If the answer is above four or five, the chances are something has been lost along the way.
What also helps: the silence after an instruction. Not the polite silence of a student who nods and then tries something that’s already going half wrong, but the real silence of someone who’s allowed to think before they move their hands. Those few seconds aren’t wasted time. They’re processing.
Music education has a particular challenge that many other subjects don’t face: everything happens at once. Rhythm, melody, posture, reading notes, ear training, coordination — these are all separate skills, and a beginner must deploy all of them simultaneously. A maths teacher can explain a formula without the student having to apply it in that same moment. We can barely do that.
What that has led me to do: separate things out. Rhythm first, without sound. Sound later, without rhythm. Hands apart before they go together. That can feel artificial, like you’re breaking music by dissecting it. But I’ve seen how quickly it comes together afterwards when each element has had its own moment.
There’s a difference between a student who can execute something and a student who has automated it. Automation means a skill is so deeply embedded that it no longer burdens working memory. When a student no longer has to think about A minor but simply plays it, there’s room for something new. Not before.
The art is feeling that boundary. And that asks something contradictory of a teacher: restraining enthusiasm. Not showing all the beautiful things there are to learn, but waiting until the foundation is solid enough to carry the weight of something new.
I sometimes think the lessons where I explained the least have left the deepest impression. Not because I was withholding something, but because I was deliberately choosing what I did say. One thing, clearly, at the right moment. And then silence. Then playing.
My student with the chord transition now plays without thinking. I didn’t give her the second chord until the first had truly gone away — out of her head, I mean, drawn into her fingers. That took two extra weeks.
But in those two weeks I never made her feel like she’d done anything wrong.
